The cost test
Most of what gets called honesty is free. Nobody is tested by telling a colleague the file is attached. The criterion is narrower: do you say the true thing when saying it costs you something you want.
That gives you a test you can run in four seconds. If the sentence costs you nothing, it is not the one being measured. If it costs you money, standing, somebody's good opinion, or a comfortable arrangement, it is.
Run it now. There is a sentence you have not said, to a specific person, and you knew which one before you finished this paragraph. Most men have one primary and two or three secondary. You will be dealing with the smallest of them today, not the largest. This is not the day you blow up your life.

Not an argument for saying everything
The obvious failure of a day like this is the man who decides honesty is a virtue with no limit and starts telling people things for their own good.
Correct, and that man has not become more honest than you, only less careful. Honesty has a narrow job: do not assert what you believe to be false, and do not engineer a false picture in somebody's head. Nothing in that obliges you to broadcast.
The distinction is between withholding and misleading. You are not required to tell your team the numbers you saw in confidence. You are required not to let them plan a year against numbers you know are wrong. The first is discretion. The second is arranging somebody's beliefs for your own convenience, and the line between them is usually visible when you look at it directly instead of from the side.

The price of a withheld truth compounds
An unsaid true thing does not sit still, because other people keep planning against the version they have.
Say you know in week two that the project will slip four weeks. Disclose in week two and the cost is one awkward conversation and a re-plan while everything is still cheap to move. Disclose in week nine and the cost is the awkward conversation, plus seven weeks of other people's decisions made against a date that was never going to happen, plus the hiring, the client promises and the contingency they did not build. And they know you knew.
That last item is the one that lasts. The first cost is paid once, in a meeting. The second is paid into your record, where it prices every estimate you give afterwards. Men delay because they are pricing only the conversation, which happens to be the one item on the invoice that does not grow.
Example
Piotr waited fourteen months
Piotr is forty-four and co-owned a two-partner firm. He had known since the previous autumn that he wanted out, and had said nothing, on the reasoning that he would tell his partner when I have a plan.
Inside those fourteen months his partner signed a five-year lease, hired two people, and declined an approach from a buyer.
He said it on 9 December, in about eleven words, in a car park. He did not report feeling lighter afterwards. He said the lease was what had cost his partner, more than the leaving did.
That is the right reading of it. The exit itself was survivable and largely fine. The damage came from fourteen months of a partner planning around a man who had already gone, and every one of those months was bought with the same sentence about waiting for a plan.

Who pays for the sentence
Brutal honesty is nearly always the brutality using the honesty as cover, and the test is an invoice question: who pays for this sentence.
If it costs you nothing and costs her a great deal, it is not courage, whatever it feels like on the way out of your mouth. I never found you attractive is true for somebody, somewhere, and it meets no criterion in this course. The expense has to land on you.
The too-literal failure arrives about six hours after reading this. A man decides to clear his conscience, spends an evening disclosing items nobody needed to carry, feels enormously better, and has handed somebody else a load he chose to keep for years. He got no consent and she got no say. He will call it conduct for about a week.
Action
Say a small one today
Pick from the low end. Not the marriage, not the resignation. Something that costs you a little standing and nothing else.
I did not read it. That was my mistake, not the supplier's. I do not know how to do this part. I said I was fine on Tuesday and I was not.
One sentence, one person, before you sleep. Say it plainly. Do not build a runway in front of it and do not attach three reasons to the back.
Then write down what it actually cost, in the units it cost. Was it nine seconds of embarrassment, or was it a real loss. Nearly every man who runs this writes down the same thing: less than the forecast. Read that as a calibration error rather than as encouragement. Your pricing of expensive truths runs high, and you have been paying interest on the overestimate.
Aside
When silence is the honest move
There is a real category here, and leaving it out would hand you a rule that breaks in obvious places.
Information that is not yours does not become yours because you dislike holding it. A truth with no purpose and a real cost to the hearer is not owed to them the moment it occurs to you. Timing is legitimate, and not in front of his children is not cowardice.
What separates those from evasion is one question. Is somebody going to make a decision against a false picture that you could correct. If yes, silence stopped being discretion and became a choice to let them walk into it. If no, you are allowed to hold it, and holding it violates nothing.
Most men do not fail here by disclosing too much. They fail by calling avoidance timing, for fourteen months, the way Piotr did.
